A Mentoring Success Story: Fostering Growth in Operations Management

I’ve always believed the right mentor can fast track career growth, especially in a fast-paced business environment. I speak from experience about how transformational mentoring is. Therefore I dedicate time to serve as a mentor myself when I can add value and drive development.

This was the case with one of my mentees, who shared her experience working with me: “Cristiana has been an amazing mentor! When I first met with her, I was very new to my role and had much to learn.”

When she was given the opportunity to become a junior operations manager at a digital agency, she was faced with a challenging situation. Without any prior experience in a similar role,  formal training or understanding of the management’s objectives, she was given the duty of deploying a business operating system. In short she was tasked to manage every facet of the company, from finance to HR and delivery. 

Our mentoring conversations became extremely valuable in this situation. Our meetings, as she put it, “have kept me on track with implementing the operating system and setting goals for myself and the team. Cristiana provides clear direction and education along with best practices.”

It was gratifying to share my knowledge and experience to help her better understand her operations role. These sessions have proven productive and enriching, with her adding, “I have felt immensely more productive having my monthly sessions!”.

From the Start: The Mentor-Mentee Relationship

Entering a mentorship relationship requires the mentor and mentee learning about each other, including background, goals, and challenges, and finding common ground for the collaboration.  

In this section, we will delve into the dynamics of the mentor-mentee relationship and examine the progress and development that resulted from our collaboration.

The Context of Our Mentorship Partnership

The foundation of any mentorship partnership is formed by the context in which the mentor and mentee meet and connect. 

In our case, the mentee reached out to me while searching for a mentor with relevant experience in the operations management for digital space. We connected online and had an introductory call to discuss her goals and challenges.

After the initial call, we agreed that our partnership could be a win-win situation. As a mentor with extensive experience in operations management, I could provide valuable guidance and support to her. On the other hand, I saw the potential in her. So being able to support her in taking on new challenges made the partnership fulfilling for me as well. 

Understanding Each Other’s Background

Mentee’s Background:

The mentee came from a project management background with several years of experience. She brought structured thinking and discipline to her new role as an operations manager. Despite lacking prior experience or training in operations management, she embraced the challenge as a career development opportunity. 

Her goal was to succeed in her role, provide value by meeting and exceeding expectations, and support management in taking the company to the next level.

Mentor’s Background ( myself):

As a value-driven professional, I focus on optimizing resources and building scalable and profitable companies that can thrive in a competitive landscape. I have had the opportunity to work in operations management of service businesses across various industries, including tech, digital, financial services, and telecom. Throughout my career, I have implemented various operating systems, processes, and workflows for these businesses. I consistently work closely with CEOs, founders, and entrepreneurs, striving to understand their goals and challenges.

Having walked a similar career path, I knew how difficult it is to build the operations from the ground up on your own. So my goal was to help the mentee fast-track her professional growth and support her with the insights and resources I learned about in years of trial and error.

Our Challenges: Overcoming Obstacles Together

The mentor-mentee relationship comes with its unique set of challenges, and the way to overcome them is by prioritizing communication and objectives.

Mentee’s Challenges:

The mentee faced several challenges in her new role as an operations manager, including: 

  • unclear job expectations
  • a lack of operational support
  • no established systems or structures
  • tasked to implement an operating system for the business

Additionally, all operational responsibilities were thrown at her at once, leading to an overwhelming workload.

Mentor’s Challenges:

As a mentor, I faced the challenges of: 

  • prioritizing the most important topics for the mentee
  • providing as much value as possible during our monthly sessions
  • keeping the focus on what helped me grow professionally and bringing these aspects to the mentee’s attention regularly 

I encouraged the mentee to choose the right solution after presenting her with options rather than making decisions on her behalf.

Even though we both had challenges, we managed to reach our goals in this mentor-mentee journey. And my mentee’s words speak volumes: “I recommend working with Cristiana to anyone in Operations that needs order and focus on reaching their goals!”

The Mentoring Journey

As long as there is a well thought plan to follow, the mentoring journey will be a transformational experience for both the mentor and the mentee. It is important to lay a solid foundation for the relationship, define milestones, share valuable resources, and evaluate the impact. That is exactly what my mentee and I have done.

The Development of the Mentoring Relationship

As a mentor, I aim to create a supportive and nurturing environment where the mentee feels empowered to explore new ideas, overcome challenges, and achieve her goals.

Here are the first steps we took part of this journey:

Establishing Trust and Rapport

At the beginning of our mentoring journey, I invested time and effort in understanding my mentee’s goals and challenges. Together, we built a list of topics and prioritized them based on their impact on her goals and challenges. . 

In our discussions, I shared from my successful and failed professional experiences. By openly sharing my mistakes and lessons learned, I supported my mentee in avoiding similar pitfalls on her own path.

Identifying and Setting Goals

To keep our mentoring relationship focused and productive, we set goals for each monthly session based on the following:

  • My mentee’s goals
  • My mentee’s biggest challenges
  • My experience in what would make a difference in her professional development
  • What we wanted to accomplish based on the established priorities

In each session, we covered 1-2 major topics and any ad hoc questions. To ensure a high level of applicability, our discussions were supported by documentation, templates, and real examples. We also set action items for her and scheduled email touchpoints as needed between our sessions.

Adapting to Each Other’s Communication Styles and Preferences

To maintain a harmonious and effective mentoring relationship, we mutually agreed on dates and times for our monthly sessions, ensuring that we were engaged and able to focus during our most productive hours. 

In between sessions, we stayed in touch via email, allowing me to address her questions and provide additional materials and feedback on her work as requested. By adapting to each other’s communication styles and preferences, we fostered a professional yet friendly mentoring relationship that promoted growth and development.

Key Milestones and Turning Points in the Mentoring Relationship

Let’s delve deeper into the highlights of our mentoring journey by exploring the moments of growth and the challenges we overcame together to foster my mentee’s professional development.

Moments of Growth, Breakthroughs, or Significant Achievements

Throughout our mentoring journey, we experienced several memorable moments that marked significant growth and breakthroughs for my mentee: 

  • After just three sessions, she built a strong foundation for her business operating system, enabling her to present a comprehensive set of company goals, KPIs, and reporting structures to management. 
  • As our mentoring relationship progressed, by the fifth session, she had successfully implemented a system that allowed for profitability tracking per project and projections.

Challenges Faced and Overcome

Naturally, challenges arose along the way, providing opportunities for growth and learning. One such challenge was the need for my mentee to obtain management buy-in before implementing the strategies discussed in our mentoring sessions.  Together, we explored how to effectively negotiate internally, focusing on leading with the value her proposed changes would generate for the business. 

Through overcoming these challenges, my mentee honed her skills in communication and negotiation, further contributing to her professional development.

What Made a Difference for Mentee’s Success

Drawing from my extensive experience working with founders, CEOs, and entrepreneurs, I have gained valuable insights into their pain points and desires. This understanding and active listening have become the secret ingredient in positively impacting my mentee’s growth.  

I shared my approach with her, and I supported her in developing a similar pain point-solution mindset. This enabled her to see beyond everyday tasks and prioritize based on business goals.

As an action-oriented professional, my mentoring style reflects the same approach. During each session, we discussed specific actions and assignments for my mentee. These were relevant to her work and aimed at supporting her professional development.

The success story I shared with you could not have happened without an optimal mentor-mentee match and a trust and action based relationship. By being open to receive guidance and support the mentee achieved specific goals, acquired valuable skills and knowledge, and increased her self-confidence.

As a mentor, I experienced personal satisfaction, learning and growth while expanding my professional network. This mutually beneficial relationship highlights the transformative potential of mentoring when approached with commitment, collaboration, and a shared vision for growth.
